Preamble on Leadership Readings
Writing about leadership is a bit touchy. It has been my experience that whenever I’ve commented about behaviors or interpretations, someone will assume I am talking about them. The truth is, that I am reflecting on my understanding of the world around me. So if this feels to someone that I might be thinking of them when I write about leadership, they might be correct but I don’t mean it as criticism or as a call for some sort of insubordination. I’m just working through some ideas.

As with my last reading, this one comes from a mentor, as well. I found this article simultaneously helpful and frustrating. Helpful because it gives me a framework for how to work through what I find challenging in my leadership at the library. The frustrating part is that I don’t see any of these practices, or I see examples of the behavior that the author is trying to remedy.
The idea of “learning organizations” seems to be resolve a problem I’ve found where often those with responsibility have no authority. Or, those with authority don’t understand the responsibilities of those in their reporting lines. What I understood, is that learning recognize that everyone has a passion and the responsibility to bring innovation and passion to their work. As such, they are trusted with the authority to at least promote their own ideas. Further, the management would be able to trust that their organization is structured to promote such innovation. Their work would be less in the execution and more about ensuring the system built around the execution is well suited.
This makes me think about how metadata work happens and how the role of the librarian might best relate to the staff supporting the production of metadata. So much of my work in technical services is about ensuring that the workflows for copy cataloging and batch loading are happening in a system that conducive to efficient workflows. I’m less concerned, on a day-to-day basis, with the actual production. I don’t think my supervisors see it this way. They expect the execution and the reflection to all happen at once. Of course, most often it does just because I have no one else to do the work. Automation is a really handy mechanism for thinking through systems. It forces me to consider what needs to be done and what are the decisions that go into each action. Next, I can think about what can be decided automatically and how best to present information to the people who must make the decisions that cannot be automated. Even without automation, as librarians lead learning organizations, in technical services departments, perhaps the author’s “systems thinking” is a good way to frame the responsibility.

- Myth of the strong leader < Leader who facilitates learning effectively
- Creative tension
- where “vision” says we should be and “current reality”
- Analysis does not lead to or substitute for a vision
- Vision alone will not lead to a creative tension, also requires clear understanding of the current state of affairs
- “Many orgs find themselves motivated to change only when their problems are bad enough to cause them to change. This works for a while.” Creative tension creates the intrinsic motivation to change -> to resolve the tension.
- Distinction between changing when things are bad and by creative tension mirrors “adaptive” vs. “generative” learning.
- Edgar Schein - “Leadership is intertwined with culture formation.”
- Leader as Designer
- leading a poorly designed organization will result in failure
- “Social architecture” - the functions of design - is rarely visible
- 1st need to establish governing ideas of purpose, visions, and core values by which the people will live. This has the greatest impact on an org’s foundation
- 2nd need to establish policies, strategies, and structures that translate guiding ideas into business decisions. This is the “institutional embodiment of purpose.”
- 3rd develop effective learning processes - deepens and extends strategic responsibilities of senior management. Also responsible for ensuring processes exist to policies & strategies are improved
- One learning process is “scenario analysis” - plannings encourage operating managers to think through how they would manage in the future under different possible scenarios.
- Leader as Teacher
- Leaders must “define reality.”
- Assumptions must be translated and tested
- Help people restructure their views of reality to see beyond superficial conditions to the underlying causes of problems
- Move people beyond reactive, to responsive, and then to generative/system structure thinking
- Structural explanations are the most powerful because they address the underlying causes of behavior at a level such that patterns of behavior can be changed
- Leader as Steward
- Servant leadership (Robert Greenleaf) - serve first - lead second. Or lead by serving a purpose
- “People can suffer economically, emotionally, and spiritually under inept leadership.” - this instills a sense of responsibility in leaders
- Leadership arises from a sense of personal purpose and commitment to the organization’s larger mission.
- “Achieving return on equity does not, as a goal, mobilize the most noble forces of our soul.” - Lawrence Miller
- Leaders engaged in building learning organizations naturally feel part of a larger purpose that goes beyond their organization. They are part of changing the way businesses operate, not from a vague philanthropic urge, but from a conviction that their efforts will produce organizations capable of achieving higher levels of organizational success and personal satisfaction than traditional organizations. - New Skills
- Must be distributed widely through the org
- Most critical:
- Building shared vision
- Surfacing and challenging mental models (assumptions)
- Engaging in systems thinking
- Everyone shares responsibility for the whole, not just the piece of the org
- Leaders must continually share their own vision
- Building a shared vision is an ongoing process
- Avoid confusing our generalizations with observable data (leaps of abstraction”
- Acknowledge advocacy skills as potentially counterproductive as complexity requires collaborative learning among different, equally knowledgeable people
- During advocacy -
- explain the reasoning and data that led to the view
- encourage others to test the view
- Request different data and different views
- Seek data or logic might unfreeze the impasses
- recognize gaps between espoused views and theories in use
- Operate with a high degree of self-disclosure regarding their own defensiveness
- Systems thinking
- Systems thinkers focus less on day-to-day events and more on underlying trends and forces for change. They do so intuitively.
- Failure to see interrelationships of actions lead to a trap
- poorly designed systems, not incompetent or unmotivated individuals, cause most organizational problems
- “you, and the cause of your problem, are part of a single system.”
- Dynamic complexity arises when cause and effect are distant in time and space
- systems thinking is the new “dismal science” because it teaches that most obvious solutions don’t work
- “Small, well-focused actions > significant results… this is the principle of leverage
- sometimes the most difficult leadership act is to refrain from intervention with popular quick fixes
- leaders who lack systems thinking skills can be devastating. They deal in crises and events. This leads to cynicism
- “Many talented leaders have rich, highly systemic intuitions but cannot explain those intuitions to others. Ironically, they often end up being authoritarian leaders, even if they don’t want to, because only they see the decisions that need to be made.
